Persona building checklist: before, during, and after creation
This checklist covers the full persona building process in three phases. Use it to make sure each persona is grounded in research, structured for design decisions, and adopted by the team.
Before building personas
- Qualitative research completed (5+ interviews, field studies, or equivalent)
- Research data organized and accessible (transcripts, notes, tagged excerpts)
- Product context and business goals documented
- Workshop participants identified (3-8 team members across roles)
- Workshop scheduled with enough time (2-4 hours minimum)
- Template chosen or created (one-page format with: name, photo, role, goals, pains, behaviors, quote, scenario)
- Proto persona vs. qualitative persona decision made based on available data
During the persona creation process
- Behavioral variables identified (5-8 dimensions where users differ)
- Participants mapped against behavioral variables
- Clusters identified (3-6 distinct groups)
- Each persona drafted with all required fields
- Personas reviewed for overlaps — any two too similar are merged
- Personas reviewed for gaps — missing user types identified
- Each persona has at least 3 supporting quotes from research
- Prioritization assigned: primary, secondary, excluded
After creating personas
- Personas validated with broader team and stakeholders
- Feedback incorporated (only research-supported changes)
- Final versions distributed: posted in team space, added to design documentation
- Persona names referenced in user stories and design reviews
- Screening criteria derived from personas for future usability studies
- Review cadence set: revisit every 6-12 months or after major research
- Living document owners assigned (who updates the personas when new data arrives)
