UX benchmarking checklist: before, during, and after the study
This checklist covers the full benchmarking cycle — from planning through analysis to documentation. Use it to make sure you do not skip steps that are easy to overlook, especially in your first benchmarking round. The “Before” phase takes the most effort; subsequent rounds move faster because the study design is already documented.
Before the study
- Define the benchmarking goal: retrospective, competitive, industry standard, or target-based comparison
- Identify and involve cross-functional stakeholders (product, engineering, marketing, leadership)
- Select 5-10 tasks based on top-tasks analysis, analytics, and support data
- Write task scenarios with clear starting points, instructions, and success criteria
- Choose metrics: at minimum one for effectiveness (task success rate), efficiency (time on task), and satisfaction (SEQ + SUS or UMUX-Lite)
- Calculate required sample size using a sample size calculator
- Define participant screening criteria that match the real user profile
- Set up the study in the testing platform with task randomization if appropriate
- Run a pilot with 3-5 participants and fix issues found
During the study
- Launch to the full sample and monitor completion rates daily
- Do not analyze partial results or make decisions before data collection is complete
- Verify that task randomization is functioning correctly after the first batch of responses
- Check for technical issues (broken links, tracking failures) in the first few responses
After the study
- Clean data: remove responses from participants who did not genuinely attempt the tasks
- Calculate per-task metrics with confidence intervals
- Calculate overall satisfaction scores (SUS or UMUX-Lite) with interpretation bands
- Run significance tests comparing current results to the baseline or competitor
- Segment results by device type, user experience level, and any other relevant dimensions
- Write the report using the “What, So What, Now What” framework for each finding
- Include trend charts if this is not the first round
- Calculate ROI where data allows (time saved, projected revenue impact)
- Prioritize recommendations by gap severity (current performance vs. target)
- Document the full study setup in a benchmarking playbook for future replication
- Present findings to stakeholders and agree on next actions
